Основы бизнес-стратегии для предпринимателей
Сегодня мы рассмотрим квадранты стратегии для бурного роста Вашего бизнеса. Но этот выпуск подойдёт далеко не всем. Он не подойдёт «полудневщикам». А только тем, кто готов работать минимум 60 часов в неделю или более. И кто хочет подняться с миллиона долларов в год до двух, четырёх, десяти и двадцати миллионов. Кто играет по-крупному. И хочет прогрессивно развивать свой бизнес.
В роли директора или предпринимателя Вы выполняете, по сути, всего 4 задачи (см. ниже).
Если Вы занимаетесь только операционной системой и биздевом (линейная модель), то бурного роста не будет.
Ваш рост будет линейным.
Но есть и экспоненциальный рост. Когда главный акцент идёт на новую оригинальную кампанию и подготовку лидеров.
Давайте же разберем те самые 4 задачи, которые ждут Вас в роли предпринимателей:
1. Новая оригинальная (инновационная) кампания — 3:29
Тут всё просто. Сейчас предновогодний сезон: на носу Рождество, а потом Новый год. И всех подряд, вплоть до 1 января грядущего года, будут оценивать по типу кампании, которую они проводили в этот самый сезон.
Каким-то автосалонам нужно сравнять показатели к концу этого года, так что Вы вскоре увидите немало креативных кампаний, в духе: «Купите новый Hyundai в течение этих 3 месяцев, и мы будем 2 года оплачивать ваши счета за бензин». Заманчиво, правда? Но на самом же деле, они просто продадут вам авто не за 28, а за 24 тысячи. А оставшиеся 4 тысячи пойдут на бензин. Тем не менее, эта кампания оригинальна, и она привлекает клиентов. От нее как раз и зависит оценка. А тот, кто не проводит новые оригинальные кампании, не испытает бурного, экспоненциального роста.
2. Подготовка лидеров — 5:01
Вам всегда следует заранее определять, каких лидеров Вы будете готовить в дальнейшем. Возьмите свой бизнес (не важно какой) и проведите анализ: «Кого из сотрудников я смогу превратить в главного лидера?» Отберите 3-5 наилучших кандидатов и приступайте. Продумайте их обязательства на ближайшие полгода, год или два. Затем вместе их обсудите. И уже по ходу работы, помогайте им развиваться.
То же самое Вам нужно проделать с лучшими продавцами, самыми энергичными сотрудниками и всеми остальными людьми. Ведь Вас, как директора, и как предпринимателя, будут оценивать по навыкам Вашего руководства.
3. Операционная система — 7:27
Есть 2 причины, почему компании выходят из бизнеса: слишком медленный рост и слишком быстрый рост. А почему компании выходят из бизнеса при очень быстром развитии?
Потому что их руководители не уделяют должного внимания операционным системам.
Они ещё справляются с 50-100-200 заказами в месяц... Но потом вдруг испытывают резкий подъём, и получают уже 400, 800, 1600 заказов в месяц. Руководство уже не справляется, сотрудники не успевают, клиенты жалуются и перестают покупать товары у этой компании. Затем появляются слухи, и повторяется опыт компании eToys. Они тоже не успевали с поставкой игрушек. И все заказы, которые должны были прийти до Рождества, приходили только 16 января. Всё, бизнес потерян. А почему? Руководство не придавало значения операционной системе.
А её нужно довести до того, чтобы она работала как регулятор, и была настолько отлажена, что Вам оставалось бы просто её контролировать.
4. Биздев (biz dev - business development) и продажи — 9:00
Это новые партнёры, а также такие вопросы как: «Как повысить продажи?», «Как упростить сам процесс?», «Как завязать отношения с поставщиками и партнёрами?» Это также networking, и ежегодные мероприятия, где собираются представители индустрии, и где Вы со всеми знакомитесь. И все остальные процессы, связанные с развитием бизнеса.
